How Long Can Mixed Mortar Sit? (Board Life and Retempering)
How long mortar lasts once mixed: the realistic 2 to 2.5 hour window, how weather changes it, when to retemper, when to bin a batch, and how to size batches.
Use mixed mortar within about 2 to 2.5 hours of first mixing. That is the realistic working window for a standard cement-based mortar, and it shortens in heat and wind and lengthens in cool, damp, calm weather. Within that window you can top up water lost to evaporation, but once the cement starts to set, the batch is done and should be discarded. The whole skill here is telling apart two kinds of stiffening: mortar that dried out and can be revived, and mortar that is setting and cannot. Get that right and you waste almost nothing.
The working window
Fresh mortar stays workable for a limited time, often called its board life. For ordinary cement-based mortar, plan on roughly 2 to 2.5 hours from the first mix, a window that masonry guidance such as the CMHA construction technical note puts in the same range. After that, the cement has hydrated enough that the mortar should come off the board and go in the bin.
Weather moves that window more than anything else:
- Hot, dry, windy days pull water out fast and can cut usable life to an hour or less.
- Cool, damp, calm days keep water in the mix and can stretch it toward the top of the range.
- Direct sun on a dark board heats the mortar and speeds setting, so shade the board where you can.
Because the clock is really about how much cement has reacted, not the time on your watch, treat 2.5 hours as a ceiling rather than a promise. A batch can be finished sooner in harsh conditions.
It helps to picture what is happening inside the batch. The moment water hits the cement, hydration begins, a slow chemical reaction that keeps going for days as the mortar cures. For the first stretch the reaction is gentle and the mortar stays plastic, which is your working window. Then the cement reaches initial set, where crystals start to knit the paste together, and the mortar begins to stiffen for good. Everything you do on the board has to happen before that point, which is why the window has a hard end rather than a gradual fade you can push through.
Evaporation versus set: the difference that matters
Mortar stiffens for two very different reasons, and only one is fixable.
Stiffening from evaporation happens when water leaves the surface as you work. The cement has not started setting yet, so the mortar is just thirsty. This is retemperable: add a little water, mix it back, and carry on.
Stiffening from set happens when the cement begins to hydrate and lock together. The mortar is no longer thirsty, it is curing. Adding water now does not soften it back, it breaks the bonds that are forming and leaves weak joints. This mortar is finished and must be discarded.
How do you tell them apart? Evaporated mortar still remixes smoothly with a splash of water and feels plastic again. Setting mortar feels warm, gritty or rubbery, resists mixing, and will not return to a clean, workable body no matter how you work it. When in doubt, bin it. A cheap batch of mortar is far cheaper than a wall that fails.
A quick way to check is to work a trowelful at the edge of the board before you commit water to the whole batch. If that small test softens and comes back to a smooth body with a little water, the rest will too. If it stays stiff and short, or breaks up rather than folding back together, the cement is setting and no amount of water on the full board will save it.
How to retemper properly
Retempering is normal and expected. Do it this way:
- Only retemper for evaporation, never to revive a batch that is setting.
- Add water sparingly. Make a small hollow, add a little clean water, and mix it through. You are topping up, not remixing from scratch.
- Bring it back to the same body it had when fresh: holding a ridge, clinging to the trowel.
- Keep it within the window. Retempering does not reset the clock. The 2 to 2.5 hour limit still counts from the first mix.
Retempering the same board a few times over its working life is fine. What weakens a wall is retempering mortar that has already begun to set, because you are watering down curing cement. If a batch needs water and still will not come back to a clean, plastic body, it has crossed the line.
Size the batch to the crew
The best way to avoid throwing mortar away is to mix only what you can lay in time. Batch size should follow your pace and the weather, not the size of the bag.

These are guides, not rules. The honest test is simple: if you keep binning mortar once a board runs down, your batches are too big for your pace.
A worked example makes it clear. Say you are laying block on a warm, breezy afternoon and you can set roughly one block every couple of minutes. In an hour that is a modest run, and a full two-bag batch would sit far longer than its working window before you reached the bottom of it. Mix half that, lay it out, and mix again. You will spend a few more minutes at the tub across the day and waste almost nothing, instead of tipping a stiffened slab of mortar into the skip at three o’clock.
Cement mortar versus lime mortar
The working window above is for modern cement-based mortar made to ASTM C270, which sets chemically once mixed and holds you to that 2 to 2.5 hour clock.
Traditional non-hydraulic lime mortar behaves differently. It stays workable far longer, because it hardens slowly by taking up carbon dioxide from the air rather than setting fast with water. Some lime mortars can be kept and knocked back up over a much longer period. The point of the distinction is not history for its own sake. It is that the lime in a modern 1:1:6 mix does not buy you a longer working window, because the Portland cement in the same mix is still setting on its own clock. People sometimes assume a lime-added mortar keeps all day like a traditional lime mortar would. It does not. Once cement is in the mix, the cement decides when the batch is finished, and that is the 2 to 2.5 hour window you plan around.
When to bin it, and how
Discard a batch when any of these show up:
- It has passed roughly 2.5 hours since first mixing.
- It will not retemper back to a clean, plastic body.
- It feels warm, rubbery or gritty and resists mixing.
- It is crumbling or flaking rather than holding together.
When you do bin it, do not rinse mortar down a drain or storm gully. Wet mortar sets hard and can block the pipe, and the runoff is caustic enough to harm drains and watercourses. Let leftover mortar stiffen in a tub or an old bag and dispose of the solid waste with your builder’s rubble. Rinse tools into a bucket, let the solids settle out, pour off the clear water responsibly, and bin the settled sludge once it has hardened.
Planning around the window also saves you from a common end-of-job trap. If you have a small amount of wall left and only a stiffening board of mortar, resist the urge to water it back to life to finish. A weak, over-retempered joint on the last course is still a weak joint. Mix a small fresh batch instead, even if it feels wasteful, because the wall keeps that joint for its whole life.
